A luxury hospitality consultant usually advises operators: pre-opening, revenue management, brand standards, training. Amir Sani, PhD works on the other side of the table. What kind of consultant this is, and is not
Not a pre-opening consultant, a revenue management consultant, an operator-selection adviser or a training firm. Those are operator-side services and there are good ones. This is an owner-side assessment practice: one engagement, one property or one comp set, one written report to the owner.
The difference matters because the buyer and the subject are not the same party. An operator that hires a consultant about itself receives advice. An owner that commissions an audit about the operator receives evidence.
The properties
- Luxury family resorts. Where the kids’ club, the pool programme and the family dining offer decide whether the highest-value guests return, and where a single bad afternoon is remembered for years.
- Golf resorts and golf hotels. Where the tee sheet, the starter, the course condition and the clubhouse are revenue centres the hotel operator often does not run and rarely reports on well.
- Five-star resorts and resort hotels. Where the promise made online is highest, and the gap between that promise and the delivered stay is most expensive.
Europe
Engagements run across Europe: the Mediterranean coasts of Spain, Portugal, Italy and Greece, the Alps in Switzerland, Austria and France, the Atlantic coast, and the British Isles. Owners are as likely to sit in London, Paris, Zurich, Madrid or Lisbon as at the property. Reports are written in English; the stay is conducted in the property’s own language where that is how a guest would be treated.
Why a PhD in decision-making is on property
Amir Sani’s doctorate is in machine learning for decision-making under uncertainty. He founded AdapData, a strategy advisory and commercialisation practice for private markets, and i²ntelligence, an AI research and development firm in London whose work includes demand systems for hospitality. The Owner’s Audit sits where those two careers meet: building the systems that bring a guest to a property, and assessing how the property keeps its promise once they arrive. The digital estate audit, including how a resort appears in answer engines and generative search, is done by someone who builds those systems, not by an agency reading a dashboard.
What an engagement looks like
- Brief. A conversation with the owner about the asset, the operator arrangement, and the question that needs an answer.
- Digital review. Search, social, activation, demand capture and the technical booking path, reviewed before arrival.
- In residence. A minimum of four nights as a paying guest. The property is not informed.
- Report. Findings across both estates, the gap between them, and a prioritised view of what to raise with the operator and what to invest in the asset.
- Optionally, the comp set. The same review at competing properties, run silently.

Do you consult for hotel operators or management companies?
No. The practice acts for owners and their representatives. Operators are the subject of the audit, not the client.
Which countries do you cover?
All of Europe, with most engagements in Spain, Portugal, Italy, Greece, France, Switzerland, Austria, Germany, Ireland and the United Kingdom.
Do you take on city hotels?
The method applies to any owned hotel, but the practice is calibrated to resort stays: luxury family resorts, golf resorts and five-star resorts, where the guest journey spans several days and several revenue centres.
Is a fee published?
No. Scope depends on the property, the season and whether comp set benchmarking is included. Engagements begin with a conversation.
